Turnkey Autoinjector Manufacturing: What One Purchase Order Should and Should Not Cover

Published 2026-10-30 · Keywords: turnkey autoinjector manufacturing

Most autoinjector sourcing projects are decided on six criteria, scored before the first supplier call: freedom to operate, quality system, regulatory support, manufacturing capacity, cost and lead time, and track record. Price is only one input inside the fifth criterion — a supplier who cannot pass the first three will never be audited, no matter what the quotation says.

“Turnkey” in autoinjector manufacturing means one purchase order covers the whole device-side chain — platform configuration, tooling, production, sterilization, documentation and delivery — so your team manages one interface instead of five suppliers. It does not mean one PO buys your drug, your registration or your clinical program. Programs go wrong at exactly the boundary where those two sentences meet.

What a turnkey device PO covers

Stage Inside the PO Outside it
Configuration Platform selection against your dose table Therapy/label decisions
Tooling Moulds (if geometry changes), plates, colour setup — one-time Ownership terms per contract
Production Validated batches at agreed MOQ logic Your volume forecast accuracy
Sterilization Chamber scheduling, aeration, release —
Documentation Certificate pack, per-part reports, batch documents Your submission and agency work
Delivery Consol freight, Incoterm as quoted Import, duty, local distribution

The three turnkey claims to test

“Everything included.” Ask for the exclusion list. Real turnkey quotations state exclusions (drug, freight per Incoterm, market-specific batch documentation beyond the set) as clearly as inclusions. “One timeline.” Ask for the dated stage chain — design freeze, tooling, samples, batch, sterilization slot — because turnkey consolidates responsibility, not physics; see what drives lead time stage by stage. “No MOQ.” Ask what the batch logic is instead. Validated assembly batches and sterilization loads have minimums; turnkey hides them in scheduling, it cannot delete them — see where MOQs come from.

When turnkey is the wrong choice

Two profiles benefit from splitting the chain instead: programs with an existing qualified supplier for one component (keep it, dual-document the interface), and cost-optimized volume programs where assembly equipment investment — running your own pen injector assembly line — beats paying for integration. For everyone else, one accountable interface shortens the critical path.

What this does not cover

Fill-finish, drug supply and clinical operations are never in a device PO. The devices ship empty; therapy references are dosing-profile examples only.
